01 · Problem

The problem

Ed De La Garza initiated the development of SmartServAI, an AI-powered lead management and automation platform designed for real estate agents and brokerages. The system was already in a beta stage using Softr, Airtable, Zapier, and multiple integrations, but faced critical issues with data synchronization, automation reliability, and scalability.

The engagement focused on stabilizing the existing system and transforming it into a scalable multi-tenant SaaS platform. Initial work addressed major Softr ↔ Airtable sync issues, including Kanban pipeline inconsistencies, data overwrite problems, and field persistence errors. These fixes ensured accurate data flow and reliable CRM behavior.

A core part of the project was redesigning the architecture into a multi-tenant system, enabling multiple brokerages and agents to operate within a single shared infrastructure while maintaining data isolation through role-based filtering. This eliminated the need for duplicating databases and significantly improved scalability.

Advanced integrations were implemented, including OAuth-based email connections (Gmail and Outlook) for agents, Calendly scheduling with webhook-triggered pipeline updates, and automation workflows using Zapier. Round-robin lead assignment and improved automation logic ensured efficient lead distribution and minimized manual work.

Additionally, the platform incorporated lead generation pipelines using third-party scraping tools and Typeform integrations, feeding structured data into Airtable. The system was further enhanced with considerations for future CRM integrations (e.g., Salesforce, HubSpot, Zoho) and messaging channels like SMS and WhatsApp.

The project also included planning and documentation of a future-state architecture, outlining how all components(frontend, database, automation layer, integrations, and lead sources)work together to support a scalable SaaS product. The result is a production-ready foundation designed for growth across multiple industries.

02 · Solution

What we built

This project involved transforming SmartServAI from a beta-stage automation system into a scalable, production-ready SaaS platform for real estate agents and brokerages. The system was built using Softr as the frontend, Airtable as the backend database, and Zapier as the automation layer, with integrations across email, scheduling, and lead generation tools.

The initial phase focused on resolving critical system issues, including broken data synchronization between Softr and Airtable. Problems such as Kanban board reversion, lead status inconsistencies, and data overwrites were addressed by restructuring field mappings, fixing write-back logic, and separating automation-controlled fields from manual edits.

A major enhancement was the implementation of a multi-tenant architecture, allowing multiple brokerages and agents to operate within a single unified system. This involved redesigning database relationships, implementing role-based access control, and configuring Softr filters to ensure each user only accesses their own data.

The platform was further enhanced with secure OAuth integrations for Gmail and Outlook, enabling agents to send and receive emails directly from their own accounts without sharing credentials. Calendly integration was implemented to automate appointment scheduling, with webhook-driven updates to the CRM pipeline.

Automation workflows were optimized using Zapier, including fixing trigger reliability, improving Typeform-to-Airtable mappings, and implementing round-robin lead assignment to distribute leads evenly among agents. Additional enhancements included integrating lead generation sources through scraping tools and preparing the system for future CRM integrations with platforms like Salesforce, HubSpot, and Zoho.

The project also involved planning long-term scalability, including evaluating automation tools (Zapier vs Make), optimizing operational costs, and documenting a complete system architecture. This architecture maps how data flows from lead capture through nurturing, scheduling, and conversion, providing a clear foundation for future expansion.

Overall, SmartServAI was transformed into a robust, scalable CRM and automation platform capable of supporting multi-tenant SaaS operations and long-term growth across industries.
